When I upgrade a residence (for example)

it takes 4 hours

but when I log in after 8 hours, I don't get anything (where are those 4 hours of money?)

same thing with everything (so to speak)

Collecting goods is a similar circumstance. Upgrades don't complete until you login. One of the consequences that you'll occasionally see is that small cities, on your World Map, sometimes can't be buffed because their Main Hall is under construction, and has been since forever.
